It is the world that has been pulled over your eyes to blind you from the truth.

What if I told you: an hourly rate is the last thing that should ever come to your mind as a coach attempting to build a legitimate business.

 

What if I told you: if you remain in your current dollars-for-hours model, you will not ever reach your financial and lifestyle goals, all while watching other coaches swallow up your business.

The Problem With The Old PT Model:

  • Traditionally, the value of your services is placed on the hour as a coach. Unscalable, nonsensical and absolutely unacceptable.

Defining your number:

 

Before we can dive into the math, you first need to answer one question: how much money do you really want to make? What level of income do you require to fund the lifestyle you truly want? Or, how far do your ambitions truly stretch?

 

With no right or wrong answer, nobody has the right to tell you what the target should or could be.

 

I’m simply here to show you HOW each can be achieved.

 

So, I ask you again, what’s your number?

Once you’ve set your initial number (it will, without a doubt, rise) you then need to match the number to the model that will take you there.

 

There are 5 key questions to get you into the business model required to hit targets…

 

  1. What resources (time, effort, money) need to be invested?
  2. Over what period of time?
  3. To produce how much revenue?
  4. Does that amount of revenue cover the operating costs and amount of profit I want to put into my bank account?
  5. Do you get the ROI (money, impact, freedom) you want from risk, effort, time and money you must invest?

I, Morpheus, am about to break down the math behind what you’re currently doing, and the opportunities that lie before you if you choose to accept them.

 

The Traditional PT Business Model

 

As we’ve established, the Traditional PT Model operates on a dollars-for-hours construct.

 

For example’s sake, we’ll assume an average of $70 per hour. Which is being generous. For someone working a minimum wage job – this sounds like a damn dream. However, you’re reading this article because you want more out of business and life than to be tied to a “job” in the first place.

 

The scary thing is, many trainers earn less than $20-$50 per session…

 

Plus, this doesn’t take into account the true number of hours worked in a week. Programming, paperwork, admin, planning, consultations,  check-ins, marketing, etc. The stuff you don’t get paid for.

 

Let’s walk this out:

 

Tier #1/1: Face to Face Training (Renting Space)

Hourly Rate: $70/hr

Number Of Clients: 15

Number Of Sessions/Week: 25

Number Of Extra Work Hours: 10-20

Total Hours Put In: 35-45

Monthly Revenue: $7000

COSTS:

Gym Rental Fee: $300/week ($1200/month)

Approximate Profits With Hours Worked:

=$5800/Month

=$1450/Week

Divided by 35-45hrs = $41-$32 ACTUAL HOURLY EARNINGS

Honestly, not too bad. You have a life, some free time, a respectable “job”, and not a lot of stress.

Then again, there’s that annoying factoid: an online coaching business can profit $6000/month with 5-10 hours of total work per week…

 

Now, let’s see what happens if you REALLY push the hours to the limit and go for the big bucks. What the “successful” personal trainers are going on about. The hardcore old school vets.

Woah, woah. $15,000 per month? Sign you up, right?

Hold on a second. Consider what we’ve already discussed:

This demands you work 12-14 hour days, 7 days per week – 8-9 of those hours are directly training clients 7 days per week.

Good luck having a family, life, hobbies, time to train yourself, or any HOPE of building a second business.

Good luck sleeping.

If you take a week off – you lose $3,900

The Foundational 5 Layers to a Successful Fitness Business Model

While there’s dozens of vehicles from which money can be made, the following 5 business model branches are where you need to set your sights.

 

We’ll first break each one down to it’s finer parts – then, we’ll piece them all together to create what you’ve always known to be there for you – yet could never understand HOW to get it.

 

Hybrid Coaching

Description:

Hybrid coaching is the ultimate first example of how to remove focus from the hourly rate, and point it toward results. A blend of face to face and online coaching, this is the first place trainers should look when making the transition into a more leverad model. Plus, with the addition of online coaching tools, your clients will actually get BETTER results while seeing you less often.

 

Instead of buying session packages and seeing you 2-3x/week, each client will commit to a 3-6 month transformational process. You agree on the goals they need to hit, and set up a plan to achieve them in the time-frame established.

 

Now, HOW you get your client to that goal is where the magic lies. Instead of training with you 2-3x/week, they will see you once every two weeks for a session, check-in, measurements and updates. In the other weeks, a video coaching call will take place.

Math:

Hybrid Coaching is to be sold in the context of a transformation. 12-24 weeks minimum. The total investment will reflect the VALUE you’re bringing. Thus, it’s either charged up-front, or monthly at $400/month. Either way, a commitment is made.

 

30 clients x $400 = $12,000/month

15 sessions per week in the gym

15 (20) minute coaching calls per week

 

60 clients x $400 = $24,000/month

Advantages:

  • As you can see in the math above – 30 sessions per week can yield $24,000/month in revenue. A complete maximization of your time through selling the RESULT instead of the session. Even 15 hours of face to face training brings in $12,000/month.

40 clients x $300/month = $12,000/month

Average of 15-40 minutes maintenance time/week per client

= 10-26 hours client work per week

30 minute call 1x/month per client

Advantages:

  • Help clients from anywhere in the world
  • Work from anywhere in the world
  • Highly specific and targeted coaching that can produce incredible results (in the hands of a good coach)
  • Zero face to face training sessions required
  • Clients are locked in to 3-6 month agreements
  • Maximum 26 hours of client related work per week

 

Drawbacks:

  • Moving beyond 40 clients isn’t recommended due to a drop-off in quality
  • Not the best option for clients who have never trained before
  • Making more money still requires you to work more hours
  • Can be unexpected surges in client questions, needs and upkeep (humans are unpredictable)

  • Lowest hanging fruit: past clients
  • Current clients
  • Past non-sold consults
  • Organic + paid content marketing strategy into sales and appointment funnel
  • Drive leads to 2-step sales call system

Online Group Coaching (OGC)

Description:

This model can be thought of like a “course”. Instead of designing specific plans, protocols and programs for each client – you TEACH them how to fish via progressive education in a group format, while giving standardized plans to implement.

 

Thus, Online Group Coaching (OGC) can be viewed as the middle child of high end 1-on1 coaching and low end membership sites.

OGC plays upon that fact.

The information and coaching itself will be delivered via membership site platform…yet in a non-traditional manner.

OGC is one of THE best models available right now – IF it’s done correctly. The delivery system needs to use the combination of a course membership group, progress tracking procedures, program prescriptions, nutrition tools, group coaching calls, communication systems, accountability, etc..

Ideally, you want to keep each group under 50 people. I call these “Pods”. Having several smaller Pods instead of one massive group of 200 is both easier to manage, and maintains a higher perception of value.

 

Math + Components:

50 people per group

$150/month on a recurring model – minimum 6 months commitment.

1 group coaching call/week

Daily Q&A inside coaching group

=$7500/month in revenue per group

Progression:

4 Pods of 50 Members = $30,000/month

Advantages:

  • Ability to coach and transform hundreds of people through sound education and coaching principles
  • This model alone can be scaled to $30,000-$60,000/month without needing a team
  • Caters to those who cannot afford high-end services, yet still want results
  • Zero specific programming involved – everything runs on frameworks and giving clients tools they need to succeed
  • Build a community of raving fans – best marketing tool available
  • Very easy to sell or downsell

 

Drawbacks:

  • Not ideal for clients wanting specific attention, customization and hand-holding
  • With less specificity, comes a greater variability of results
  • High volume of clients needed to hit revenue targets, which necessitates an effective lead generation system
  • Income is still tied to the amount of work put in. More Pods = more time. Albeit less-so than the previous two models.

 

How To Attract And Sell Leads:

  • Downsell those who cannot afford high-end services
  • Low hanging fruit: past clients, current clients, renewals
  • Multi-pronged lead generation strategy (organic & paid) pointing to sales funnel, sales page and/or call (depending on strength of relationship with the target audience).

 

Membership Platform (With Up-Sells)

Description:

Membership sites have received a bad-wrap up until this point. For good reason. The traditional set up is nothing more than a bank of videos, resources and calculators thrown together. Zero progression model or significant value.

 

The NEW age of membership sites is upon us, however. If done well, they’re a fantastic vehicle to help hundreds or even thousands of people while facilitating a strong recurring income stream.  

 

This is the first model where your income is not tied to how many hours you put in.

 

For it to work, the delivery of value needs to be world class and well organized. Each member should be made to feel part of something significant. A clear, progressive agenda must be laid out to establish a strong buy-in. Nobody cares about information. They care about transformation.

 

Further, you need to be charging a minimum of $50/month. None of this $5.99-$9.99 trash. You’re not competing in that space. To justify a higher subscription cost, you need to deliver something excellent.

 

As for the specific deliverables and technical set-up of a worthy membership site – I’ll cover that in the upcoming Delivery article. It must be specifically tailored to the niche of choice, while honoring some foundational principles that apply to successful membership sites in ANY industry.

 

The true power of a membership site lies in the opportunity to cross and upsell. Turn a $50/month subscriber into a $200/month subscriber by stacking value in specific areas – all without any extra work on your end.

 

Math:

500 members @ $50/month = $25,000/month

Work required: regular delivery of content – variable. The start-up and construction process will be the most labour intensive.

 

1000 members @$50/month =$50,000/month

 

Advantages:

  • Once built, this is an infinitely scalable model. 10 members or 1000 members – it’s the same amount of work.
  • Low-cost option for those not looking for high level coaching
  • Members can be up-sold into your high end coaching programs, serving as the ultimate lead generation machine
  • Create content and tools once, profit from them forever
  • Cultivation of a community and movement – much like OGC
  • Optimal for those who have an established following, or significant marketing budget

 

Drawbacks:

  • Zero contact with a coach, outside of possible forum integration
  • Need for continually updated content on a weekly or monthly basis
  • Large amount of up-front work to launch
  • As a primary source of revenue, you need a large number of sales
  • If starting from scratch, this is NOT going to be your first choice
  • Teaching is different than telling. You MUST know your craft to pull this off.

 

How To Attract And Sell Leads:

  • Email marketing
  • Affiliate networks
  • Downsells
  • Low hanging fruit: all past clients, and non-closed consults
  • Organic and paid content marketing into lead incubation, sales funnel, sales page and check-out.

 

Supplements (White-Label Drop-Shipping)

Description:

What if I told you there was a way to double the life time value of every client you have, while enhancing their results at the same time?

 

Your clients will, at some point, be looking into supplementation.

 

Once you’ve reached a certain level of success, you can have each client (in any of the above models) order supplements from you on a monthly subscription plan.

 

One of the best ways to structure this is through the use of “stacks”. Health Stacks, Sleep Stacks, Training Stacks, etc.

 

Making this come to life can be tricky. We 100% do NOT recommend starting your own supplement line. Instead – look to white labelling and drop shipping. Or, simply have the Coaches Cartel facilitate it for you.

Let’s take a look at some example timeframes of what our coaches inside the Coaches Cartel have done and are doing right now, using low-to-average estimates.

 

Months 0-6

 

Step 1:Transition some or all Face to Face Clients into the new Hybrid Coaching Model

Step2: Perfect the model and set targets for maximal client load.

Step 2: Construct, market and launch first Online Group Coaching Program

By this time, your lead generation process, content quality, and overall brand recognition will be legions beyond where it was in month 1. Plus, you have cash flow to fuel paid ad strategies. Within 30 days, selling 25 group coaching clients is entirely realistic and expected.

 

Example: 25 clients @ $150/month = $3750/month

 

Step 3: Continue to grow the OGC model to hit 50-100 members

 

Example: 50-100 @ $150/month = $7500-$15,000/month

 

Costs: Mentorship, tools, marketing, rent, etc = $3500/month

 

Total Take-Home = $22,500-$30,500

“Which is the BEST business model?”

 

The answer is completely individual. While there’s no true “right and wrong”, there are paths more appropriate for where you’re starting from.

 

For example, if you’re starting from complete scratch, have a handful of clients in the gym, and zero online following – attempting to launch a membership platform would be utterly foolish.

 

Instead, you’d be best served focussing on building the Hybrid Coaching or 1-on-1 Online Coaching models, while implementing a long-term audience development strategy to set you up for success down the line.

 

However, a combination of any of the above models can work, if effectively executed. It’s about choosing the path that matches your own financial, lifestyle and impact ambitions.

 

The options are truly endless.

 

Now, when it comes to breaking past the Million Dollar Business line, the secret is painfully simple:

 

Do more of the same, longer, more consistently and harder than anyone else.

 

It requires building a team around you FOcusing on the high ROI tasks. Your zone of genius.

 

This is what coaches in the Inner Circle are doing right now. WIth enough time, effort, quality and consistency – you CAN get there, too. Despite what any hater might say.  

 

But…HOW?

 

In the real world where real people build real businesses, writing a model down on the back of a napkin means nothing. Reading this article whilst fantasizing about all the money you could make means nothing. It may cause you to feel warm and fuzzy inside, which can be useful.

 

However: you cannot deposit warm fuzzies in the bank.

 

To step into the Matrix and make your business model a reality, you must first step into the role of Entrepreneur, instead of just a Coach.

 

Do you have a system in place to attract high quality leads into your funnel through organic and/or paid marketing?

 

Do you have a funnel in the first place?

 

Once you’re attracting top-notch leads, what does your conversion system look like? Is your closing percentage greater than 80-90%?

 

Do you know your numbers and margins?

 

Once effectively attracting and selling leads like a machine – what does your delivery system look like?

 

Do you have a client management system in place? Software? Program and package design? Communication systems established?

 

Finally, if you have all 3 areas of attract, convert and deliver nailed down, do you possess the knowledge, skills and team necessary to scale upwards? Do you know what real scale looks like?

 

What’s your retention rate after selling a client? The average lifetime value?

 

See, knowing your model is the first step. The North Star.

 

Bringing that model to life requires a comprehensive strategy covering each of the following areas:

 

Attract (lead generation)

Convert (sales systems)

Deliver (fulfilment)

Retention/ascension

Systems (remove yourself from working IN the business, and instead work ON the business)

Numbers (from how much it costs you to attract a lead, to the time it takes you to fulfil your products/services)

Knowledge

Skills (selling, marketing, content creation, communication, project management, etc)

Consistency (doing the boring stuff day in, day out)

Accountability (ensuring things get done when they need to get done)

Master plan (work backwards from a 3 year goal, down to the day…nothing is left to chance)

 

Not so simple, is it?

 

This is the fundamental problem with “PT Business Coaches” today. Claims of it being “easy” to build the business of your dreams. COmplete and utter nonsense.
